BlueBoost build status: checked 2026-10-24

What this is. A read-and-check pass over all 22 Musts, made from evidence rather than from what the handoffs say. No code was changed and nothing was committed. Every "ran" below was run on 2026-10-24 in this checkout. "Read, not run" means the claim comes from reading files only.

Outcome in one line. All 627 tests pass. Of the 22 Musts, 4 are done, 12 are built and waiting on something outside the code, and 6 are still partly or wholly unbuilt. There are also 9 gaps that no handoff names, including two that would make the user repeat the Google sign-in.

How this was checked

  1. Card wording. Read from the six requirement screenshots in Screenshots for Ingestation/ (11.06.37 AM for groups 1 to 4, 11.06.44 AM for 5 and 6, 11.06.53 AM for 7) and the Definition of done screenshot (6.21.13 PM). Cross-checked against https://blueboost.pages.dev/, which agrees on all 35 requirements and on which 22 are Must.
  2. Tests (ran). cd db && npm test. Full output: /private/tmp/claude-502/-Users-chris-blueforest-Claude-Code-Projects-BlueBoost/4d8f25b7-fe64-4968-a6c8-d5cf7cabd777/scratchpad/npm-test.txt. Result: 16 of 16 test files, 627 passed, 0 failed. The last line reads "16 of 16 test files passed", and the run exited with code 0.

  1. Other branches (ran). git worktree list shows one worktree, this folder. git branch -a lists nothing, and git stash list is empty. The repository has no commits at all: git rev-parse HEAD fails, because main has never had a commit. So no Must's work lives on another branch. Everything is in this one folder, as uncommitted files.
  2. Add-a-site rehearsal (ran). npm run rehearse finished in 0.38 seconds of system time.
  3. Secrets scan (ran). The pre-commit hook's own pattern, run over every file outside node_modules and .git, found 0 matches.

Section 1 · Sites

MustBucketIn plain EnglishEvidence
1.1 Site registry, "v1 tracks blueforeststudios.com only"DoneOne table lists the sites we track, and it holds only our site.run.mjs, 24 passed (ran); db/migrations/0001_sites.sql, db/seed/sites.sql (read)
1.2 "Adding a site later … is a config or row change, not code"Done, with a gapA new site is a new row plus a few settings files, and a scan fails if code names a site. The how-to guide and the rehearsal are out of date, though (gap 7).run-setup.mjs, 9 passed; npm run rehearse finished in 0.38 s (ran)

Section 2 · SEO: Track

MustBucketIn plain EnglishEvidence
2.1 Search Console (Google's report of how we appear in search): "impressions, clicks, CTR, position, top queries and pages"Built, waitingThe code that pulls Google's search report is built and tested, but has never run for real. Waits on: the user doing Parts 1 to 7 of the Google guide.run-search-console.mjs, 39 passed (ran). SCOPES holds only webmasters.readonly: db/google-auth.mjs:14 (read)
2.2 "A target keyword list per site with rankings over time"Built, waiting24 approved keywords and a monthly rank check are built. Waits on: a SerpApi key from the user. The shape of SerpApi's reply was written from memory and hasn't been checked against a real one.run-keyword-rankings.mjs, 42 passed (ran). out/rankings-blueforest-2026-10-23T1335.json is a failed run with no key (read)
2.3 "Organic traffic and conversions from GA4 or the site's analytics"RemainingNothing is built. It has no plan file and no Google permission (scope), it isn't a step in the weekly run, and the dashboard and digest both say "not built".grep for GA4 finds only placeholders in db/dashboard-data.mjs:20 and db/setup-check.mjs:14 (ran); docs/plans/ has no 2.3 file
2.4 Technical audit: "indexing, sitemap, robots.txt, broken links, meta, schema, Core Web Vitals"Remaining (one piece)The sitemap, robots.txt, links, meta and schema checks are built and have run on the live site (186 pages). Speed (Core Web Vitals) is built and waits on a free CrUX key from the user. Indexing (whether Google has the page) isn't built: the only trace is a comment, db/site-audit.mjs:11.run-site-audit.mjs, 50 passed (ran). grep -i inspect db/*.mjs finds only that comment (ran). The 2.4 plan calls indexing Piece 6 (read)

Section 3 · SEO: Boost

MustBucketIn plain EnglishEvidence
3.1 A ranked "fix this next" list per site, "built from audit and ranking data"Remaining (ranking half)The list built from the audit works, and it's ranked by the user's "Evidence" rule. The card also asks for ranking data, and none of it is joined yet, although 2.2's code now exists. The handoffs call 3.1 "Done".run-fix-list.mjs, 20 passed (ran). db/fix-list.mjs:8 reads "Ranking data (2.2) joins when that card is built" (read)
3.2 Structured data (schema, labels search engines read) "on our site: Organization, LocalBusiness, VideoObject, FAQ"Built, waitingPaste-ready code is generated and checked against the live pages. None of it is on the site yet. Waits on: someone with website access. Organization and LocalBusiness also wait on the move off Squarespace.run-structured-data.mjs, 40 passed (ran); out/schema-blueforest-2026-10-23T1407/ (read)

Section 4 · AEO: Track

MustBucketIn plain EnglishEvidence
4.1 "A versioned prompt library of the real questions buyers ask an AI"Done30 buyer questions, approved by the user on 2026-10-23 and frozen as version 2026-10-23.1.run-prompt-library.mjs, 24 passed (ran); db/seed/prompt-library.sql (read)
4.2 "Scheduled runs against ChatGPT, Claude, Perplexity, Gemini, and AI Overviews"Built, waitingThe runner for all five engines is built and tested against stand-in engines. Waits on: the five AI keys and $15 prepaid from the user. "Scheduled" also waits on 7.2 being deployed.run-ai-engines.mjs, 70 passed (ran). In run-weekly.mjs, "With keys, the AI step stores 30 prompts × 5 engines = 150 answers" passed (ran)
4.3 Per answer: "mentioned, cited, position, sentiment, competitors named, sources cited"Built, waitingScoring is built, but tested only on 16 made-up answers. Waits on: real answers from 4.2, then a hand-check of 20.run-answer-scoring.mjs, 36 passed (ran)
4.4 "Share of voice per engine against the 10 competitors below, over time"Built, waitingThe calculation is built. Waits on: real answers (the 4.2 keys). Its per-engine-over-time number isn't on the dashboard yet (6.2).run-share-of-voice.mjs, 16 passed (ran)

Section 5 · AEO: Boost

MustBucketIn plain EnglishEvidence
5.1 "Ranked AEO actions tied to gaps, e.g. 'Perplexity cites a directory we're not listed in.'"Built, waitingBuilds a ranked to-do list from four kinds of gap. Waits on: real AI answers (the keys). The listings file is empty, by the user's choice.run-aeo-actions.mjs, 40 passed (ran). out/aeo-actions-blueforest-2026-10-24T1212.json shows "no data" (read)
5.2 "Machine-readable basics: llms.txt, clean schema, answer-shaped FAQ content"Built, waitingllms.txt (a summary file for AI tools) and a 12-question FAQ are written and checked. Nothing is published. Waits on: someone with website access. The live /llms.txt returns 404 (page not found).run-aeo-basics.mjs, 59 passed (ran); db/config/llms-blueforest.json, db/config/faq-blueforest.json (read)

Section 6 · Reporting & data

MustBucketIn plain EnglishEvidence
6.1 "All results land in Blair (Supabase), keyed by site, date, and Project ID"Built, waitingEvery run table carries site, date and Project ID. Detail tables carry them through their run (for example audit_pages through audit_runs). Project ID is empty for now, as decided. Nothing is in Blair yet. Waits on: Blair access and its database layout (pending input #9).A table-by-table listing of the key columns in db/migrations/*.sql (ran). Whether every result can be read through those joins: read, not run
6.2 One dashboard "in the Blair Console, on its own BlueBoost tab: per-site SEO and AEO scores, trends, top 5 actions this week"RemainingThe page is built, and the audit and fix-list panels show real data. The rankings and AI panels are still switched off as "not built", although 2.2 and 4.2–4.4 now exist. The SEO and AEO score tiles therefore show nothing. Hosting it in the Blair Console waits on #9.run-dashboard.mjs, 51 passed (ran). NOT_BUILT in db/dashboard-data.mjs:18-22 (read). out/dashboard.html shows "Arrives with card 2.2, which isn't built yet" twice and the same for 4.2 three times (ran grep)
6.3 "A weekly digest to Ammon by email or Slack: what moved, what to do"Built, waitingThe digest is written each week. A dry run on 2026-10-24 is in out/weekly-digest-2026-10-24.txt. Sending will fail as things stand. Gmail's send permission was never added to the Google sign-in, so the user would have to sign in again (gap 1). Also waits on Ammon's address (DIGEST_EMAIL_TO) and the user's yes before the first send.run-digest.mjs, 55 passed (ran). db/digest.mjs:372 defines GMAIL_SEND_SCOPE, but db/google-auth.mjs:14 doesn't include it, and docs/how-to-connect-google.md never mentions Gmail (ran grep)

Section 7 · Operating constraints

MustBucketIn plain EnglishEvidence
7.1 "Build first where feasible … Check HubSpot's built-in AEO first, since we already pay for it"RemainingOnly the dashboard decision is written (build). The HubSpot check hasn't happened. The build-vs-buy doc still says the AI engine runs are "still to be decided". Waits on: HubSpot access (pending input #10).docs/build-vs-buy.md, sections 1–2, with no mention of HubSpot (ran grep)
7.2 "Runs unattended. The only weekly human work is reading the digest and doing the fixes"Built, waitingA weekly runner calls all 10 steps in order and records each one. A failing step doesn't stop the rest. Waits on: the user's Google Cloud setup (billing account, deploy); the cloud package has never been built, because this Mac has no Docker. Also waits on Blair access and a Healthchecks.io account (the missed-run alarm).run-weekly.mjs, 52 passed (ran); STEPS in db/weekly-run.mjs:198-209 (read). The live rehearsal result from 2026-10-24: read, not run
7.3 "Monthly running cost, all tools and APIs, at or under $250. YouTube ad spend is a separate line"Built, waitingAdds up this month's paid calls plus fixed costs against $250, with YouTube ad spend listed separately. Today's estimate is about $5.50 a month. Waits on: Blair, since the real total can only be read there (run-costs.mjs exits without --blair).run-weekly.mjs cost tests, for example "A month past the cap says so", passed (ran). db/config/fixed-costs.json (read)
7.4 "No secrets in the repo; credentials live in env or a secret store"Done.env is ignored by git, the secrets hook is switched on, and no secret-shaped text is in any file. The hook has never fired on a real commit, because there have been none.git config core.hooksPath gives .githooks; git check-ignore .env matches; the pattern scan found 0 files (all ran)
7.5 "Hours and expenses logged to SYS-2026-032 in Streamtime"RemainingNothing to build until someone is named to do the logging. Waits on: the user's decision on who logs hours (pending input #3).docs/sop/revisions.md, section 4, row 3 (read)

Count: 4 Done (1.1, 1.2, 4.1, 7.4). 12 Built, waiting (2.1, 2.2, 3.2, 4.2, 4.3, 4.4, 5.1, 5.2, 6.1, 6.3, 7.2, 7.3). 6 Remaining (2.3, 2.4, 3.1, 6.2, 7.1, 7.5).

Missed: gaps no plan or handoff names

Each of these looks normal but stops something from working, or the card asks for it and nothing covers it.

  1. The Google sign-in is missing two permissions (scopes). SCOPES holds only Search Console (db/google-auth.mjs:14). Gmail send (6.3) and GA4 (2.3, "Organic traffic and conversions from GA4") are absent, and the Google guide never mentions turning on the Gmail API. If the user does the Google setup now, the digest send fails (Google answers 403, access refused) and the user has to sign in again, then a third time for 2.3. Group 6 asked group 2 for this, and it wasn't done.
  2. 2.4 indexing has no code. The handoffs say indexing "waits on the 2.1 sign-in", which reads as if it's built. It isn't. db/site-audit.mjs:11 is a comment only.
  3. 3.1 lacks the card's "and ranking data". db/fix-list.mjs:8 defers it, and no code joins 2.2's rankings.
  4. The dashboard says built cards are "not built". out/dashboard.html tells a reader that 2.2 and 4.2 "isn't built yet", and the AEO score tile is empty. The readers latestRankings and readAiPanel exist. Only the hookup in db/dashboard-data.mjs is missing.
  5. The digest doesn't report the run's own health or the month's cost. db/digest.mjs never reads weekly_runs or monthlyCosts (ran grep). Group 7 asked group 6 for this, and it wasn't done. The Healthchecks.io alarm still covers a missed week.
  6. Done item 8, numeric targets, has no plan. "A 90-day target for organic clicks and AI share of voice, measured against the baseline": no plan, code or definition sets, stores or shows a target. The 2.1 and 4.2 plans only say they feed it.
  7. The add-a-site guide and rehearsal date from 2026-10-21 and are out of date (done item 9). docs/how-to-add-a-site.md doesn't mention the per-site files added since: business-<site>.json (3.2), faq-<site>.json and llms-<site>.json (5.2), and listings-<site>.json (5.1). Its rehearsal still prints "none yet: later cards add their columns" and "$0: no paid collectors exist yet" (ran).
  8. Nothing has ever been committed. All of the build is uncommitted files in one folder, with no history and no backup copy. This follows the group rule "Don't commit", and is stated here only as a fact.
  9. The spec's missing sections now exist on the reference site. docs/spec.md and pending input #1 say "Out of scope" and "Decisions" are missing. https://blueboost.pages.dev/ shows both: four out-of-scope items, and Ammon's decisions of 12–13 Oct 2026. Pending input #11, git setup, is also out of date, since git is already set up.

Gaps fixed (later on 2026-10-24)

A follow-up session fixed the 9 gaps above and the headline in risk 3. Plan and pre-mortem: gaps-2026-10-24.md. Tests (ran): 18 of 18 files, 711 passed, 0 failed (was 627 in 16 files); full output in db/tests/output/npm-test-gaps.log.

GapStateEvidence
1 Google sign-in permissionsFixedSCOPES in db/google-auth.mjs holds Search Console read, GA4 read (analytics.readonly) and Gmail send (gmail.send); names and wording read on Google's scopes page and each API's reference page 2026-10-24. Login refuses a sign-in with an unticked box. Guide Parts 2b, 3 and 6 updated. 4 new tests in run-search-console.mjs
2 2.4 indexingFixed (built; runs once signed in)db/indexing.mjs, migration 0022, weekly audit step. Paced at 1 a second, at most 2,000 a run, against Google's 2,000 a day and 600 a minute per site (limits). Setup-check source and example.com dry run. 27 tests in run-indexing.mjs plus 2 in run-weekly.mjs; golden replies built from Google's documented shape, not captured
3 3.1 ranking joinFixed (built; switches on with real ranking data)readRankingJoin and joinRankings in db/fix-list.mjs; off with no rows or failed-only rows; the list says "Ranking data (card 2.2) isn't in yet". DEFAULT_RANKING still 'evidence'. 9 new tests in run-fix-list.mjs
4 Dashboard wording and panelsFixedNOT_BUILT holds only GA4 (2.3). Rankings and AI panels read stored data, or say "Not checked yet:" with the reason. Rebuilt with --practice and checked in the browser: "isn't built yet" appears once (GA4), no console errors. Golden re-blessed with before and after in plan 6.2. run-dashboard.mjs 58 passed
5 Digest health and costFixed"The weekly run and this month's cost" opens the digest; a missing run is a failure; over the cap makes the answer Yes. 11 new tests in run-digest.mjs
6 90-day targetsPartly fixed: storage and display built; definitions decided by the user 2026-10-24 (4-week baseline, one pooled share of voice, Search Console clicks); the two numbers come after the baselinedb/targets.mjs, db/config/targets-blueforest.json, dashboard panel, digest block. Plan 90-day-targets.md, section 4 holds the one batched question. 19 tests in run-targets.mjs
7 Add-a-site guide and rehearsalFixedGuide lists all five per-site files and three column groups; rehearsal prices 2.2 and 4.2 and no longer says "no paid collectors". npm run rehearse: 0.25 s system time, 1.8 s on the clock (db/tests/output/rehearsal-latest.txt). 5 new tests in run-setup.mjs
8 Nothing committedFixedFirst local commit on main, secrets hook run; .env ignored (see the commit)
9 Spec driftFixed, with 3 conflicts reportedOut of scope and Decisions copied word for word into docs/spec.md with source and date; pending inputs #1 and #11 closed (SOP v1.2). Conflicts listed in docs/spec.md under "Checked against what's built"
Risk 3 Digest headlineFixedAny source with no data makes the answer "Yes" and is named; the practice digest of 2026-10-24 now opens "Needs attention: Yes … 5 of 7 sources have no data yet"

Definition of done: the 11 items

#ItemWhere it stands
1Architecture and build-vs-buy approvedPartly. Plans are written for each Must, and Ammon's sign-off is assumed yes (standing ruling). The build-vs-buy doc covers only the dashboard, and HubSpot isn't checked (7.1).
2Our site tracked end to end, "every v1 Must running against it"Not met. Only the audit (2.4, without indexing or speed), the fix list (3.1), schema checks (3.2) and basics checks (5.2) run against the live site today.
3SEO baseline: "Search Console and analytics connected, 20+ keywords ranked, first technical audit run"Partly. The first audit ran (186 pages). 24 keywords are approved but not ranked (no SerpApi key). Search Console isn't connected, and analytics (2.3) isn't built.
4AEO baseline: "25+ prompts across 4+ engines …"Not met. 30 prompts × 5 engines is built and tested, but there are no real answers yet (keys).
5Data in Blair, BlueBoost tab liveNot met. Waits on Blair access (#9). 6.2's AI and rankings panels also need wiring.
6Four weeks unattended, digest each weekNot started. The runner is built and the host chosen, but it isn't deployed, and sending isn't set up (gap 1).
7Boost loop proven: schema, llms.txt, AI-crawler access, metadata shippedNot met. Nothing is on the site (no edit permission). AI crawlers are already allowed by robots.txt (2.4 audit). 39 pages lack a meta description.
8Numeric targets setNot covered (gap 6).
9New site in under 15 minutes, documented and dry-run testedPartly. The guide exists and the rehearsal ran in 0.38 s. Both are out of date (gap 7).
10Costs known and loggedPartly. 7.3 tracking is built, at about $5.50 a month expected. Streamtime logging waits on #3.
11Handoff complete: README, CLAUDE.md, runbook, walkthrough with AmmonPartly. CLAUDE.md and the runbook (docs/how-to-run-weekly.md) exist. There's no README in the project root, and the walkthrough hasn't happened.

Handoff claims found false or out of date

  1. Test count. "565 passing" (docs/plans/6.3-digest.md:103) and "575" (docs/handoffs/6-reporting.md:26) are out of date. The master HANDOFF_2026-10-23.md says 344. The real count is 627 passed, 0 failed, in 16 files (ran), which matches docs/handoffs/7-operating.md:43.
  2. The master handoff's table is out of date. HANDOFF_2026-10-23.md lists 4.1, 4.3, 4.4, 5.1, 5.2 and 6.3 as "Not started", and 7.2 as "No scheduler yet". All of them are built (tests above).
  3. "indexing waits on the 2.1 sign-in" (master handoff and the group 2 handoff): the code doesn't exist (gap 2).
  4. "3.1 … Done" (master handoff and the group 3 handoff): the card's ranking-data half isn't built (gap 3).
  5. The rehearsal prints "no paid collectors exist yet" (ran). 4.2 and 2.2 now exist.
  6. docs/build-vs-buy.md §2 says the AI engine runs are "still to be decided". They were priced and chosen in the 4.2 plan and the "cheapest" ruling.

Risks to watch

  1. The cloud cost estimate assumes a 2-hour run (db/config/fixed-costs.json). The AI step can wait up to 24 hours for Claude's half-price batch, and the job's time limit is 30 hours (docs/how-to-run-weekly.md:46). A slow batch would bill a much longer run. That could push it past Google's free tier. The dollar size hasn't been checked, and it's likely small next to $250 (inferred).
  2. SerpApi's free 250 searches a month may run short. At 30 prompts, 4.2 needs 130 to 260 searches, and 2.2 needs 24 to 47. The fix is the $25 plan: under the $250 cap, but over 4.2's own $15 ceiling (group 4 handoff).
  3. The digest's headline reads "Needs attention: No" while 5 of 7 sources have no data (out/weekly-digest-2026-10-24.txt). The next line does say "2 of 7 sources have data so far". Watch that a reader doesn't take "No" as "all fine".
